The journey is complex, and at the heart of it all is a collaborative team effort, where every role is essential in ensuring a successful outcome. 

To kick off our Behind-the-Scenes Blog Series, I sat down with Sanija Shabani, Director of Agile PMO at Armedia, to explore the critical role of Project Managers and how they work alongside business analysts, developers, UI/UX experts, and quality assurance teams to deliver ArkCase and other Armedia solutions to clients. 

The Role of a Project Manager: Leading Through Collaboration 

A Project Manager (PM) at Armedia isn’t just about keeping schedules on track, it’s about balancing resources, ensuring seamless communication between teams, and making strategic decisions that contribute to the success of the entire project. The PM serves as a guiding force, helping bring structure to complex initiatives while working closely with every team member to ensure project success. 

“We’re not just finding the easiest way to deliver what the client wants—we’re making sure we’re giving them the best solution for what they need,” Sanija emphasized. 

From the moment a contract is awarded, the Project Manager works alongside the rest of the team to ensure that goals, expectations, and strategies are clearly defined. 

From Contract to Execution: The Journey Begins 

Every project starts with a kickoff meeting, where the PM: 

• Lays out objectives, scope, and deliverables 

• Defines the timeline and team structure 

• Identifies key dependencies and communication plans 

From there, the discovery phase begins. This is where the PM, business analysts, and technical leads gather requirements, discuss design, and create documentation to prepare for development. Unlike generic agile teams, Armedia’s approach to requirement gathering goes beyond the basics. 

The Armedia Way: Expanding the Agile Story 

A user story in Agile typically describes what a user needs and why. However, at Armedia, project teams take it further by including: 

• Acceptance criteria (What does success look like?) 

• Exceptions (When will this feature not work?) 

• Post-conditions (What happens next?) 

This level of detail ensures that when developers begin implementation, they have everything they need to avoid confusion and delays. 

Implementation: Agile in Action 

Armedia follows Agile methodologies, primarily Scrum, to develop and deploy its solutions efficiently. The development process is structured into three-week sprints, with clear milestones: 

1. Sprint Planning: Defining priorities and assigning work based on velocity. 

1. Development & Testing: Continuous integration and nightly deployments. 

1. Sprint Review & Retrospective: Demonstrating progress and refining processes. 

Daily scrum meetings allow teams to stay aligned, report progress, and address roadblocks. The PM facilitates these meetings to ensure communication flows smoothly, but the entire team contributes to keeping the project on track and resolving challenges. 

Beyond Delivery: Continuous Improvement 

The relationship between Armedia and its clients doesn’t end at deployment. Once a solution is delivered, it moves into support and maintenance, where clients can report issues and request modifications. Over time, as users interact with the system, they may identify new needs. 

We always hear from our customers—even years later, Sanija shared. “If a feature is widely requested, we consider adding it to our core product so all clients benefit.” 

This feedback loop ensures that Armedia’s solutions remain relevant, adaptable, and continuously improving based on real-world usage. 

The Big Picture: Why It All Matters 

For Sanija, project management isn’t just about keeping a project on track—it’s about creating lasting impact alongside a strong, collaborative team.  

“At the end of the day, it’s about knowing that we delivered something that will be used for years to come. That’s the reward.”
